There is a formula for execution and action.
Two months ago I was talking to a man who had owned a dozen different companies. He is very successful and is a wonderful man. One of the companies he had founded and was chairman for was a consulting company. This company was very good at what they did and gave great advice. However, it built “books” for clients and did not “get execution and results”. Their work was important and valuable but many times ended up sitting on a shelf somewhere.
He asked how we are different, which sparked us to put on paper a public version of our accountability process that has been our success in getting clients to “get execution and results”.
Below are the final 7 ideas in this series that you can use in your organization this month.
- Prescribe vs. Describe: Too many situations have people describing what they don’t want, what won’t work and what has not worked. Our process focuses on what you do want and what can be done about it right now. We are looking for small changes that lead to big things.
- Multi-pronged Approach: We do not just come in and talk. We don’t just ask questions. We use experiences, worksheets, videos, coaching, training, etc. This drives action to the heart. One team we showed a video to that talked about being attacked by a wild boar. They combined this with the ground rule ELMO (anyone can call out “Enough! Let’s Move On!” if a discussion is going too long) to the action they desired: No whining! Bring solutions and not problems! The result was: We are going to call ELMO to prevent the Wild Boar of Whining from bringing solutions to us and we will become a more powerful team! Did this get engagement? Yes! Did it get a change in the team dynamic? Yes!
- Plan B: Most plans survive until the first engagement with the enemy. We always have alternate plans to be able to accomplish what is needed. These plans provide confidence to execute. They provide confidence to adjust along the way. They also provide powerful options that can be used later with other projects.
- The Rule of 22: Unless you are very good at making actions stick, we find that it takes 22 iterations for something to become a natural habit. Part of our program is reviewing and re-looking at what you learn from different perspectives so that the “model” ends up becoming a deep and important part of your processes. This gets action and keeps it becoming more and more refined along the way.
- The Tree Cutting: To cut down a large tree you must chop on both sides of it. This is not only more efficient and effective, it is safer since it allows you to place the tree where you need it (and not on your roof). In the same way, we work both strategically and tactically, with the leaders, the teams and the culture of organizations to accomplish results instead of working from only one avenue.
- The Tactical Skills Commitment Plan: We have a plan that we build with each individual where they choose a skill to work on along with a 90 day action plan. They and their coach sign the plan and report progress to The Leadership Team along the way. As they do this, they are teaching others tools which can improve that skill.
- Mutual Accountability: One of the values we stress in the program is that as leaders we are all responsible for the results. In the same way, someone in a position is responsible for their results, but so is their boss and the bosses’ boss. Also, the entire leadership team is responsible. So instead of everyone staying all the time in their own world and without being too intrusive, The Leadership Team is mutually responsible for periodically taking off their job description and crossing departmental and organizational lines to make certain we are all achieving.
